Zscaler, Inc. Notably, 30% of new annual contract value derived from usage-based solutions during Q3, indicating a structural shift in how the company monetizes its platform.

The company announced a 3% workforce reduction effective September 1, 2026, with expected non-recurring charges of $30 to $33 million. Additionally, the company lost two sales leaders during the quarter, prompting CFO Rubin to adopt a “prudent approach” to guidance amid these transitions. These personnel changes, combined with the restructuring, suggest management is recalibrating its go-to-market model to align with the shift toward usage-based and AI-driven solutions.

However, Q4 free cash flow margin collapsed to 7% from 24% a year earlier, driven by elevated capital expenditures and internal-use software spending totaling approximately $350.5 million.

Deferred revenue grew 19% year-over-year to $2.93 billion, providing revenue visibility, though this growth rate trails both revenue and ARR expansion, suggesting normalization in customer contract lengths or deal structures.

Fiscal 2027 guidance signals material deceleration. The company projects revenue of $3.908 to $3.938 billion (16.6% to 17.5% growth) and ARR of $4.396 to $4.426 billion (16.6% to 17.4% growth) — a 7-to-8 percentage-point slowdown from fiscal 2026’s 25% growth. Non-GAAP EPS is projected at $4.86 to $4.90, and free cash flow margin is expected to remain stable at 23.0% to 23.5%, contingent on the company’s ability to manage the capex increase. This guidance fell short of StreetAccount and FactSet consensus estimates, triggering significant share price weakness.

Organic growth trajectory and usage-based monetization traction are the top near-term indicators. The company must demonstrate that the shift toward consumption-driven models expands total addressable market and customer lifetime value rather than redistributing revenue timing. Q1 fiscal 2027 results will be the first full quarter post-restructuring and will provide clarity on whether sales leadership transitions have stabilized go-to-market execution.

Capital intensity and free cash flow sustainability warrant close scrutiny. The 200 basis-point capex increase could compress the free cash flow yield that anchors the stock’s valuation if infrastructure investments fail to generate proportional revenue or margin expansion. Investors should track capex as a percentage of revenue and operating cash flow conversion rates quarterly.

The GAAP profitability gap is the structural valuation concern. The $126.4 million annual gap between non-GAAP and GAAP net income is substantial. If the company cannot narrow this gap through reduced stock-based compensation grant rates or improved operating leverage, the non-GAAP profitability narrative becomes increasingly disconnected from true economic earnings, potentially limiting multiple expansion despite AI security momentum.
